By leveraging a strong e-commerce presence and forming key retail partnerships, the company has successfully grown its reach to over 1,000 Polish retail points and 40 countries worldwide, solidifying its position as a leader in the industry.

However, with a growing SKU range and increasing order volumes, the company encountered logistical challenges, including slow order processing, inefficient storage utilization, and the need for greater scalability. Maintaining high service levels while optimizing operations became a top priority.

To address these challenges and prepare for future growth, Cosmo Group partnered with Reesink Logistic Solutions, implementing AutoStore, conveyor technology, and LogiCS WCS. This integrated approach streamlined storage, accelerated order picking, and future-proofed warehouse efficiency, ensuring Cosmo Group could continue meeting market demands without compromise.

Key Project Goals

Cosmo Group aimed to speed up order fulfillment, maximize storage, ensure scalability, and seamlessly integrate AutoStore and conveyors while ensuring a smooth transition to the new automated system.

Pre-Implementation Analysis and Planning

Reesink Logistic Solutions analyzed Cosmo Group’s warehouse, finding inefficiencies in SKU placement, storage use, and order fulfillment. These insights shaped an automation strategy focused on optimizing space with AutoStore simulation, improving performance through retrieval speed analysis, and ensuring seamless integration with LogiCS WCS.

The Integrated Solution: AutoStore and Conveyor Technology

To address Cosmo Group’s needs, Reesink Logistic Solutions implemented:

AutoStore System:

  • 14,370 storage bins and 39 high-speed Red Line robots for rapid, compact order fulfillment
  • 10 carousel picking ports and 1 conveyor port for efficient item retrieval

Conveyor System:

  • Roller and belt conveyors for smooth product flow between sorting and packing stations
  • Built-in safety features, including emergency stops and designated safety zones

LogiCS WCS:

  • LogiCS, an advanced Warehouse Control System (WCS), controls and interconnects the processes in the warehouse solution and Cosmo Group’s WMS.

Implementation Process and Project Execution

The project was completed in several phases. First, infrastructure preparation ensured warehouse readiness, including power and network setups. Next, AutoStore and conveyors were installed step by step, followed by software integration connecting LogiCS WCS to AutoStore and WMS. Functional and stress tests were conducted, and finally, warehouse personnel were trained before the system went live.

Achieved Results and Key Performance Indicators (KPIs)

Before automation, Cosmo Group sought to enhance its order processing speed and optimize warehouse space to support its growing operations and increasing product demand. After implementation, operational efficiency significantly improved, enabling faster order processing across sorting, packing, and dispatching stages.
